Goal of the project
The main objective of the project was to introduce a dynamic, AI-supported ordering process that optimizes the use of goods, reduces the returns rate and noticeably saves both time and costs. At the same time, the new process was to make a sustainable contribution to increasing sales. In addition, the focus was on making collaboration between specialist stores and the back office more efficient - and all this without the need for additional staff.
Initial situation and challenge
BrotHaus was faced with the challenge of implementing the introduction of AI-supported order optimization within its existing structures. This meant not only adapting technical processes, but above all getting the sales staff on board with this innovation. Trust in the new technology had to be built up and acceptance for the change had to be created.
A key point was to clearly communicate that AI supports employees rather than replacing them. A hybrid approach was adopted in which 80% of the ordering process is automated, while 20% remains flexibly adapted by employees in order to continue to incorporate local expertise.

The implementation
The introduction of order optimization was implemented gradually and methodically. The first step was to create transparency across all systems, data and processes in order to lay a solid foundation.
Workshops and a continuous exchange between employees and sell & pick ensured the successful transfer of knowledge. Instead of simply replacing existing processes, specific potential was analyzed, optimized in a targeted manner and only then automated.
This tailored approach ensures that the company's individual requirements are taken into account. This allows the AI model to learn in a practical and effective manner and deliver optimal results.
The result
The project was a complete success: all 70 specialist stores have already been converted and a new internal sales department has strengthened the link between specialist stores and administration. The results are impressive.

Overall, savings and sales increases in the six-figure range were achieved.
The restructuring made it possible to integrate up to 5 full-time employees into the internal sales team and to noticeably simplify work processes. The cooperation with sell & pick was characterized by workshops and individual support, which contributed significantly to the success.
